The challenge

  • We run performance ad campaigns for a book publisher, primarily targeting Indian audiences.
  • Even with strong targeting, a fully integrated Conversion API, and OTP-verified mobile numbers, one problem refused to go away: a large share of leads simply never answered calls.
  • Around 30–40% of leads did not pick up the phone. In some months that figure reached 50–55%.
  • At 5,000 leads a month, that left 1,500–2,000 leads stuck in an "unable to contact" status — with no read on their real interest or intent.
  • The reasons varied: people avoid unknown numbers, outbound calls get flagged as spam, or leads simply prefer WhatsApp and email.
  • The publisher had also outgrown its tools — first Excel, then Zoho CRM. Generic CRMs could not model its exact lead flow, services, follow-up rules, and conversion goals.

The core issue was simple: valid, paid-for leads were going cold because we could not reach them.

Our approach

We designed and built a custom lead management system around the publisher's exact sales process — not a generic CRM bent to fit.

Unified lead capture

  • Leads flow in automatically from Facebook Ads, Google Ads, websites, Excel, and other sources.
  • Rule-based assignment routes each lead to the right person the moment it arrives.

Multi-channel nurturing — the contactability fix

  • Every new lead gets an instant welcome email and WhatsApp message.
  • If a lead stays unreachable or is marked "unable to contact", the system keeps reaching out via email and WhatsApp.
  • When a lead connects with sales, brochures, publishing packages, and service documents are sent automatically.

Lifecycle- and service-aware journeys

  • Hot leads (manuscript ready, ~15 days), serious-but-slow leads (~2 months), and early-stage explorers each follow a different path.
  • Service-specific flows for publishing, ghostwriting, audiobooks, editing, translation, marketing, and distribution.
  • Each campaign is a WhatsApp + email sequence of 3–10 messages, chosen by lifecycle stage, sales remarks, selected service, and history.
  • When a rep updates a status or remark, the system auto-enrols the lead into the most relevant sequence.

Business-specific tracking

  • Call durations are bucketed: under 1 min, 1–3, 3–5, 5–10, and 10+ minutes.
  • Targets are set on meaningful conversations (e.g. 300–600 leads a month with 10+ minute calls) to forecast conversions accurately.

Custom Lead Management for a Book Publisher

No matter how good the targeting is, advertising only works if you can actually reach the people who raise their hand. For this publisher, a third to a half of every month's leads never answered the phone — so we stopped depending on calls alone and built a system that reaches, nurtures, and qualifies leads across every channel.

The problem: valid leads we couldn't reach

At 5,000 leads a month, 1,500–2,000 sat in "unable to contact" with no signal of intent. These weren't bad leads — they were people avoiding unknown numbers, calls flagged as spam, or prospects who simply prefer WhatsApp and email. The money was spent; the conversation never started.

Why a generic CRM wasn't enough

The publisher moved from Excel to Zoho, but a publishing business has its own lead flow, services, follow-up rules, and conversion benchmarks. Off-the-shelf tools give you lists, call logs, and reminders. They don't model how your business actually sells. So we built the system from scratch.

Nurturing that fits the lead — not one-size-fits-all

Different leads need different journeys. A hot lead with a finished manuscript is ready to publish in 15 days; another needs two months to write; an explorer is still deciding; and a ghostwriting prospect is on a completely different path from an audiobook buyer.

So we created multiple nurturing campaigns, each a WhatsApp and email sequence of three to ten messages. The system reads the lead's lifecycle stage, the rep's remarks, the chosen service, and the interaction history — then enrols the lead in the right sequence automatically. Whether a lead replies on Day 3 or Day 30, it stays warm.

Metrics built around the business, not the tool

For this publisher, conversation quality predicts conversions. We track call durations in detailed bands — under a minute, 1–3, 3–5, 5–10, and 10+ minutes — and set monthly targets on long, meaningful conversations. Once the team consistently hits a number of 10-minute-plus conversations, the company can plan its conversions with confidence. These are business-specific conversion indicators, not generic CRM charts.

Outcome: contact rate up from ~55–60% to ~80–85%, around 20 previously-lost leads recovered every day, and book registrations up roughly 2.5×.

What's next: an AI layer on top

We are now building the next generation of this system with deeper AI.

  • Sales-call intelligence. Reps record calls using Android's native call recording; audio is securely deposited on a Python server, transcribed, and summarised. AI evaluates clarity, listening, objection handling, product explanation, and follow-up against the publisher's own benchmarks — then sends each rep a nightly performance report and builds an individual communication profile over time.
  • AI calling agent. It re-engages leads that stay completely unreachable, does light qualification, and hands genuinely interested prospects to a human. It also carries the long follow-up cycles publishing demands — "call me after 15 days", "I need two months for my manuscript" — keeping leads warm with relevant, low-pressure touches until the next meaningful human follow-up.

Why this is the advantage of custom software
